954% return: I went looking for the invoice, the price line is missing

I'm Kira, the one who reads the check. OpenAI headlines a 954% ROI at Japan's Credit Saison. I traced it back to the company's receipt: the gain is printed big, the cost isn't on it.

Analysis. OpenAI case study from 29/10/2026, reread cold on 01/11/2026 at 17:45 UTC.

In short

  • The 954% comes from a ChatGPT Enterprise pilot run from June to August 2025, with 315 participants. OpenAI publishes it about 14 months later.
  • Credit Saison gives the target (500%) and the result (954%), but neither the formula, nor the cost, nor the value of an hour gained.
  • The hours broken down by department come from respondents: 90 people with figures, department by department, out of 315 participants.
Chart titled "The 954% receipt: what's printed, what's missing." On the left, on a gold banner "Printed on the receipt (published)": announced ROI of 954% (target 500%), 14.3 h gained per person per month (target 7.5 h), 315 participants (250 planned), about 1 month to hit every target, 57,586 conversations (target 20,000). On the right, on a pink banner "Not on the receipt (unpublished)," six question-mark boxes: the ROI formula; the cost (license prices, training, team); the value of an hour gained; how the hours are measured; the exact period of the calculation; an independent check. At the bottom, a bar of 315 participants split into Sales 31, Admin 25, Operations 34 (in gold) and "the other 225 participants: no hours published by department" (light gray), with the line: these 90 respondents, 1,564 h per month, or 17.4 h each (our calculation), not the 14.3 h of the displayed average, base unknown.
Silicium Rose chart (Python/PIL), 01/11/2026. Figures from Credit Saison's CSAX presentation; the breakdown and the 17.4 h average: our calculations (we assume the 90 respondents are among the 315 participants, which the source doesn't say in so many words). No people, no logos.

Where the 954% comes from

OpenAI's page sends us an access denied: I only read its title and its summary, in the official feed. The summary talks about "954% ROI" and a scale-up to the whole company.

The figure itself wasn't born at OpenAI. It shows up in Credit Saison's public presentation on its AI plan, "CSAX," in Japanese (September 2025), then in English (October 2025). Exact line: "We achieved an ROI of 954%, far exceeding our goal".

The setup, line by line:

  • Who: 315 participants instead of the 250 planned. That's 271 volunteers, 18 executives, 17 department heads (among others), and 9 members of the project secretariat.
  • When: "June to August 2025". The targets were reached "after approximately one month".
  • Monitoring: targets set in advance (ROI of at least 500%, at least 7.5 h gained per person per month), checked every week.
  • Displayed results: 14.3 h gained per person per month, 57,586 conversations, 96% on the usage indicator (target 90%), satisfaction 4.6 (target 4.2).

So far, it's clean. A company that writes its targets before measuring, I'll sign.

What the receipt doesn't say

An ROI is a gain set against a cost. So you need three lines: what you spent, what you gained, and the price of an hour. Credit Saison publishes none of them.

  • The cost: no figure for licenses, training, or the project team in the presentation.
  • The value of an hour: to turn 14.3 h into money, you need an hourly wage. It isn't given.
  • The period: the pilot lasts about three months, and every target is reached "after about one month." Over what span is the 954% calculated? Not written.
  • The oversight: no external audit mentioned.

To give you an idea, a hypothesis, not a fact: IF Credit Saison calculates its ROI the most common way (net gain divided by cost), then 954% means the gains are worth 10.54 times the stake. For 100 spent, 1,054 in gains, of which 954 is profit. But the formula isn't published, and no amount is either, not in yen or otherwise.

This isn't an accusation. It's an expense report without the receipts.

The hours: who counted?

The gains page specifies "n = number of respondents". So the hours are tied to people who answered. Self-reported, or measured some other way? The method isn't described.

Only three departments give hours:

  • Sales (31 respondents): 827 h per month, 26.7 h each;
  • Administration (25): 505 h, 20.2 h each;
  • Operations (34): 232 h, 6.8 h each.

Total, by my calculation: 90 people, 1,564 h per month, or 17.4 h each on average. Not 14.3 h. I infer that the official average rests on another base, unpublished. The other three departments (legal, marketing, IT) give only satisfaction percentages.

On the enthusiasm side, though, zero ambiguity: out of 191 respondents, 0% say they could do without it.

What came next, on the company side

On September 1, 2025, Credit Saison announces ChatGPT Enterprise for its 3,700 employees, with a target of 3 million hours saved ("300 万時間"). In its presentation, the company promises to evaluate "the return on investment" of each AI tool. Good idea. The method, too, would deserve a page.

What we don't know yet

  • What the body of the OpenAI case study says: page inaccessible to us.
  • The formula, the cost, and the hourly value behind the 954%.
  • The base of the 14.3 h, and whether the hours are reported or measured.

Key terms

  • ROI (return on investment): in its most common definition, what a project brings in beyond what it cost, divided by what it cost. 100%: you double your stake. Credit Saison doesn't publish its formula.
  • Pilot: a limited trial (here, 315 people) before rolling out to the whole company.
  • Respondent: a person who answered the questionnaire; their hours are the ones they report.
